Thanks everyone! 1) Yeah, that makes sense. Going to only roll when it makes sense as you all stated. 2) Ended up having the player control the actions of the retainer, subject to my veto. The player was good about giving an order and then asking out of character if the retainer does it/refuses/etc....

The only thing useful about an irc chat is that its always open and no one person has control of the room. Wizard-locked doors: I would treat it as a locked door with a die higher for dificulty, a locked and wizard lock door would be a 1+STR bonus on a d12.
